How Generative AI Creates an Organizational Capability Mirage

Leaders have traditionally judged people’s skills partly through the quality of their work. The article argues that generative AI now makes it possible for almost anyone to produce polished output for basic tasks, creating what the authors call a “capability mirage.” The visible result may look strong while the underlying work is fragile, creates additional liability, or conceals a decline in genuine understanding and skills. The argument is based on warnings from AI experts interviewed for a joint Anthrome Insight–Axialent study of AI’s effects on organizational behavior and culture. Stephanie Antonian of Aestora describes AI as an amplifier rather than an automatic improver: it can raise the apparent quality of work without revealing what a person actually understands or can do independently. When colleagues and leaders can no longer reliably assess who has which capabilities, interpersonal trust can weaken. The article therefore frames AI adoption as a management and organizational-culture challenge, urging leaders to look beyond polished outputs when assessing individual and organizational capability.
